Candid — DPM for the 500-person telehealth startup’s brand/ creative/ content/ product design organization, WFH—NYC, 2021My role: Design Program Manager (AKA Bridge Builder, Wrangler, Shepherd, Plate Spinner, Gatekeeper, Traffic Cop, Translator, Cheerleader)

Visiting our team’s work IRL at Candid’s Out of Home subway station domination at Broadway/Lafayette in NYC, August 2021. Me (leftmost) with some of my New York-based former colleagues from Candid’s Design team, from L–R: Amy Lieberthal (Copy Director), Andrew Peet (Creative Director), Leia Perkins (Associate Brand Designer), Carly Shatzkin (Senior Brand Designer), Voltaire Hardy (Growth Designer), Jung Hwang (Product Designer).

I was the first dedicated Design Program Manager at the NYC-based, direct-to-consumer, data-driven Candid, a telehealth startup that’s redefining orthodontics and remote patient care—while unlocking self-expression.
I worked with both “sides” of the design house—with product designers and with creative/brand designers/copywriters. I was the only PM for a distributed team that doubled to ~20 total, enabling a thriving team dynamic in the midst of WFH adjustments, pandemic volatility, and most notably, hypergrowth. A $150M funding round early in my tenure multiplied marketing and headcount budgets—and the Design team’s expected output. (Candid’s valuation at EOY’21=$600M.)

Please visit my LinkedIn for details on my impact on the Design/Product/Marketing teams, plus recommendations of me from Candid’s CMO and its 2 primary Product Designers. The trust I held as the “connective tissue” of the team and a “DesignOps of 1” led my responsibilities to include wearing multiple hats:

PROJECT MANAGEMENT & RESOURCING
I received and tracked up to 30 concurrent projects using Asana, collating a view of hours worked across all running projects per team member. As an extremely data-driven company, Candid’s C-level relied on such “data-ized” views of team bandwidth and resourcing to digest the Design team’s advocating for headcount or (re)prioritizing of projects’ timelines.

A mockup of Asana’s Workload view: Each Design team member’s capacity was set to 40 hours/week. If an individual’s collated tasks exceeded 8 hours/day, their workload graph turned red. I used this dynamic graph to plan into future quarters. Image via Asana Guide.

REINTRODUCING ASANA: LEVEL-SETTING TEAM’S ASANA USE, CREATING TEMPLATES
When I joined Candid as the first dedicated DPM, Asana was a new team tool and there was no rhyme nor reason to how it was implemented. Along with my supervisor, the Executive Creative Director (ECD), we overhauled the use of Asana from the ground up. All new projects started to use the 5D’s project template, where projects could be clearly identified to cross-functional stakeholders by their current phases: Discovery, Design, Develop, Deliver, Data Review.

I wrote and shared this Slack note with the Design team, so they could use this message as a tool to internally educate by evangelizing the Design Process with other Candid departments. Designers oftentimes had to deflect project asks that came in via ad hoc Slack messages; this way, they had an answer to those asks.
PROCESS ITERATION: THE DESIGN REQUEST/BRIEF FORM
The company’s President, the ECD, and I combed through the creative request form (hosted on Asana) to make a 2.0 version of the creative brief. This allowed for the design process to be more “quality in, quality out.” By identifying necessary resources, success metrics, and audience needs at the start, projects’ results could be held to clearer expectations.

Candid’s product and mobile experiences: As a telehealth (tele-orthodontia) company, the Patient Experience (AKA the UX) lasted anywhere from 4-18+ months, with a browser-based HIPAA-compliant portal, an app for remote comms with orthodontists, and the marketing site as the base points for the user’s journey to a straighter smile.

PRIORITIZATION & GIVING PUSHBACKAs the DPM for a hypergrowth startup with an infinite appetite for design assets, prioritization was key. I received new requests on behalf of the design org, then determined the project’s design lift, expected timeline, and current team member bandwidths, and outlined resourcing decisions. Briefs/requests usually required my initial conversation with the stakeholder to clarify and distill the ask. I had a brief 3x-weekly prioritization 1:1 with my supervisor, the ECD, to determine the go-ahead or pushback strategy on new requests. As I became more familiar with the stakeholders and C-suite, I oftentimes made these prioritization decisions autonomously and with minimal oversight.

PM’ING MAJOR PROJECTS: 6 MONTHS OF OUT OF HOME (OOH) & SPRINT PLANNINGI represented the designers' needs, removed blockers, and looped in the right stakeholders to project-plan sprints; sprints focused on designing the patient/customer experience—particularly across CRM and where Product-Brand overlapped—and refining the brand identity and style guidelines.

My Slack message to the entire company (~400 at that time) advocating on behalf of the Design team’s upcoming Brand Sprint, which was 100% dedicated time for the entire Design team (including Product)—they had their Candid Slack accounts on silent for the week!

The gorgeous results of the Brand Sprint: The designers created a modular system that allowed the in-house team to create thousands of assets—across OOH, TV, social, and other channels—with extreme efficency and consistency.

I cleared and guarded the way so the team could design and complete a 3-week in-house sprint to refresh and expand the brand identity. I PM’d the team through this brand sprint to wrap just as work began on a major multi-stage-release, 6-month, 5-city national OOH buy. The design work was highly iterative over the releases. I organized and evangelized the enormous OOH deliverables calendar and kept the team on track by advocating for strategy, research, in-house design, the C-suite, and production freelancers to be kicked off or looped in at appropriate pre-deadline times.

ONBOARDING & DESIGN TEAM GROWTHDue to the startup being in hypergrowth, onboarding was a hugely important part of my role as DPM at Candid. I overhauled the Design onboarding flow and deck in collaboration with the Creative Director, assigning and building process around Team 101 sessions with subject matter experts. We went from having a Design onboarding process “made of tape and bubble gum” (quote, my supervisor, the ECD) to a highly-functioning and much appreciated program held over the initial weeks.

I led the general onboarding Welcoming call—including Design team norms, first day FAQs, overall what-to-expect—and the Asana/Project Process 101. (The HR team led company-wide onboarding needs.) I welcomed all new design/creative hires, and represented the Design team in welcoming other departmental leads and C-suite teammates, including Creative Strategy Director, Product Marketing Directors, Heads of Sales, and the CMO.
TEAM CULTURE & THE INTERPERSONALI am thrilled that these horizontal efforts are part of the DPM’s role, as I organically lean into developing these inherent team dynamics through events, rituals, and moments of human connection. I love being hospitable (I’m a regular host of cocktail/holiday parties myself) and welcoming folks to the crew. At Candid, as everywhere, team camaraderie was crucial in maintaining a healthy employee experience and striving for retention—and conversion from contractors to FTEs. As our team emerged from 100% remote/WFH to occasional IRL gatherings, I helped rally for and organize in-person moments, while balancing remote-friendly opportunities.

Good Morning QuaRoutine Greetings — Commission of designers/illustrators, 2020My role: Design project management and direction

Good Morning images are a massively popular digital social phenomenon that have exploded in reach over the last several years. They are forwarded between friends and family at astonishing rates across the Global South, especially in India. I hired Mumbai-based design collaborators Riya Shah (@storibyri) and Tirth Katrodia (@tirthyatra) to illustrate new Good Morning images, inspired by QuaRoutines: living the “new normal” of daily rituals during the pandemic.

Please feel free to forward the final 4 square images to friends or family via WhatsApp!

CONCEPT In this time of physical/social-distancing due to the pandemic, inanimate objects and animals have started talking to us as we spend more time with them than ever before. The designers, Riya and Tirth, and I imagined daily greetings (English/Hindi) that come from our surroundings as each socially-distanced day passes. Houseplants have been given eyes and expressions, greeting people at morning, noon, and night.

STICKERS
Focusing on details from the new Good Morning greetings, the accompanying QuaRoutines sticker pack can be used to send a cheery socially-distanced message at any time of day. The English/Hindi 17-piece set is downloadable for free now via the Sticker Maker app! (Download the free app, then install the sticker pack into your phone’s WhatsApp or iMessage via Sticker Maker.)

PROCESS I started the project conversation with the designers via WhatsApp itself. Following an initial video call, I built out a design calendar for the project to cover the course of a few weeks. After agreeing on initial concepts and mood board inspirations, the designers and I went through multiple rounds of sketches and reviews to confirm messaging, color, and tone.

Initial sketches by Riya and Tirth. Left: Phase 1, where the designers established the idea of dialogue with inanimate objects at home. Right: Phase 2, where my feedback included advice on the intended visual focus and broad appeal of the image.

Riya, Tirth, and I communicated between New York and Mumbai via Google Slides, video calls, and WhatsApp. Keeping the typical Good Morning images in mind, I provided directional approval and aesthetic feedback on illustrations on a weekly basis. Our final images have a more refined visual approach than typical Good Morning images—while still being designed for viral distribution across WhatsApp in India.
BACKGROUND READING: WHAT ARE TYPICAL GOOD MORNING IMAGES?

Across vast regions of the globe, millions of messages are sent and received daily across WhatsApp wishing a happy day ahead or sending lightweight prayers. The images usually involve flowers, sparkles, sunsets, coffee mugs, or smiling children. While in India in March 2020, I started receiving Good Morning images which referenced the rising pandemic, wishing me messages like “Stay Safe!!” and “Wear a Mask!”

Examples of typical mass-forwarded Good Morning images I received via WhatsApp while in India in 2019–20 in English and Malayalam, one of 22 scheduled languages of India.
According to the internal WhatsApp company blog, in India, “people forward more messages, photos, and videos than any other country in the world.” In 2018, the Wall Street Journal published an article titled “The Internet Is Filling Up Because Indians Are Sending Millions of ‘Good Morning!’ Texts.”

My role: Co-founder and co-director; management and leadership of budgeting, exhibitor relations, events, venue, partnerships, exhibition design, graphic design,
production, and freelancers

anchored by a flagship namesake art book
fair. Along with my co-founder, Anthony Tino, I curated and produced the fair’s 3 consecutive annual editions as part of Dubai Art Week. The event—the first of its kind in the Gulf—was hosted by the region’s
foremost creative hub, Alserkal Avenue. The fairs were made possible by a combination of entrepreneurship, Kickstarter, and importantly, 30+ strategic partnerships, including with Aesop, Art Dubai (art fair), and the British Council.

2019 EDITION
Alserkal Avenue, our host venue for the third time, once again welcomed thousands of visitors during Dubai Art Week. The Fully Booked events have allowed for the creative, accessible, and democratic dissemination of information. Art books enable education,
empowerment, and access to visual language.

robust and dynamic.I oversaw, directed, and managed the Saudi graphic designer Yusef Alahmad

I hired and directed the Emirati graphic designer Shamma Buhazza to create a multi-use statement graphic for Fully Booked’s second annual fair. The final
work was a typographic bilingual illustration of the Arabic phrase “Halla walla,” which roughly means
“What’s up?” or “Welcome.” I managed the designer through the ideation and production processes.

Fulbright Program — Affiliation: National Institute of Design (NID), Graphic Design Department, 2019–2020
Official project title: “Creative Publishing as Cultural Outlet and Site of Exchange and Dialogue Between US–India”
Program duration: 7 months (program concluded 2–3 months ahead of schedule)
My role: Design Research Scholar, India

Fulbright, operated by the US State Department, is the world’s largest and most diverse educational exchange program, with multi-disciplinary operations in 160+ countries. As Fulbright India’s only design researcher, I maintained a strong engagement with my academic affiliation and its student body. I was also invited multiple times as a guest speaker while in-country.
My research methodology led me to focus on art books in India from three angles:A) Current practices: Engaging with relevant illustrators, designers, and artists, discussing their creative processes, and forming professional relationships. B) Acquisitions: My core project goal was to facilitate 6 US art museums to acquire 100+ contemporary art books directly from ~10 creative groups. C) Events: Attending relevant events and fairs and supporting their organizers with advice across business modeling, project structuring, and international reach.

Fulbright’s global programs concluded in March 2020 due to the State Department's COVID-19 global evacuation notice. All scholars relocated to the US to complete projects remotely—therefore, my work remains in process, minding quarantine closures and budget cuts. Below is a brief overview of my research highlights.A) CURRENT PRACTICES My shortlist of pan-India art book publishers/distributors is below. I did not know all of these groups before starting research in India; initiating communications and working relationships with each was a personal accomplishment.

B) ACQUISITIONS
I plan to share publishers’ inventory lists in a standard format with the US museums, easing the acquisitions process and encouraging continued relationships. The museums that confirmed their interest in potentially making acquisitions through my research are:SFMOMA (San Francisco)The Getty Research Institute (Los Angeles)
Walker Art Center (Minneapolis)SAIC (School of the Art Institute of Chicago), Flasch CollectionThe Metropolitan Museum of Art, Watson LibrarySMFA (School of the Museum of Fine Arts) Boston

	C) EVENTS
In September 2019, I visited the Farside Collective for the last week of their 7-person creative residency program in Leh, Ladakh, Kashmir. Residents, including designers, artists, illustrators, and curators, each created a unique book at the end of the program’s several weeks. In the final public program, the group displayed the new titles on the local central market street; nearby, vegetable sellers displayed tomatoes and apricots in a similar fashion.

Left: Me at center with the Farside Collective crew at the final public display in Leh. Photo by Yeji Yun, one of the residents. Right: Art Book Depot Jaipur Edition. Photo by me.

Farside Collective is a co-organizer of “India’s first independently organized art book festival.” In Leh, I led a 4-hour project management workshop for the inaugural 5-person team to delineate role responsibilities, refine goals, project budget, and schedule deadlines. I also assisted in developing international reach by motivating 25 of my contacts to apply for the fair’s open call. The January 2020 event, Art Book Depot Jaipur Edition, was a great success.

CONCLUSIONS: A WORK IN PROGRESS
I see the potential relevance of art books in India now as a medium to allow a flourishing of earnest expression, creativity, individualization, and a micro or alternative economy. At the same time, this practice provides professional balance, enabling an alternative outlet for creative satisfaction and recognition alongside more formal or commercial design work.

Jury faculty (seated L–R beside me): Akash Halankar and Subir Dey.

My official academic affiliation for my Fulbright research in India was the Graphic Design department of NID, India’s first and premier design school for bachelor’s and master’s study. I was a grade-giving jury panelist for 39 students’ graphic design presentations at NID (Ahmedabad campus), including undergraduate and masters students. Guest jurors are a regular part of NID critique panels, which act as final semester reviews.
I also conducted more casual critiques and feedback sessions with students on their portfolios, current projects, and career interests on a daily basis on campus.
Admission is extremely competitive and class size is kept small at NID: For the second year’s batch, 13 students were admitted out of 22,000 applicants.

I co-founded a bi-campus publication in collaboration with my twin sister and her college, RISD (the Rhode Island School of Design). YTB featured 250 students’ work and industry interviews across 8 issues in handmade editions of 300 copies. I increased the MICA campus-allocated funding by 10x across 4 years, plus raised funds through sales.

YTB 8 SWAP The final issue commissioned 80 Baltimore and Providence creatives to
make artist “trading cards” of every medium. Each reader
received a unique set of 8 cards in a customized metallic
pouch, plus a comprehensive poster-catalogue. Guests
swapped cards at the two cities’ launch events.
